Get results in days, not monthsResults in days, not monthsAI assistants answer local questions directly, and what they say depends on what they can verify. San Francisco County has more established advice-led businesses per resident than 97% of counties. Market snapshot
AI Answer Competition Index
67.5/ 100
Placed 295 among the 1,822 counties of at least 20,000 people, and 193 within our own 400-market set. A higher number means a more crowded field of established competitors. How we work it out
We built this index around eleven categories where someone is likely to ask an assistant who to call (law, dental, medical, real estate, insurance, accounting, remodeling, plumbing and HVAC, roofing, electrical, auto repair). Every county of 20,000 or more residents gets a 0 to 100 score for how many established locations, with five or more employees, share its population. San Francisco County scores 67.5, which is more crowded than most.
Look past the headline number and two features of San Francisco County emerge: it is a county with many established recommendation-category businesses for its size, and it is a county where the headcount is flat or falling. The measures below show where it stands against each other county.
Percentiles compare San Francisco County with all 1,822 counties of 20,000 or more residents: a percentile is the share of those counties with a lower value. Built from: Census population estimates, the 2017 and 2022 County Business Patterns, income estimates from the Census Bureau and the Building Permits Survey.
Local profile
1,628 established businesses compete across the eleven categories we track in San Francisco County, 20.1 per 10,000 people and a heavier load than in 97% of counties. Where a category is that busy, being merely present online is not enough; accurate listings, review signals and pages that answer local questions give an AI tool more to work with.
Two more details round out the picture. Median household income in San Francisco County is $125,456, above 99% of counties.
For anyone weighing GEO in San Francisco County, the crowd is the main fact: with this many established names an answer has plenty to choose from, and clear, consistent details do more work than volume.
Size matters for context: 808,988 residents put San Francisco County 81st among 3,143 U.S. counties, and the population has changed -7.4% since the 2020 Census. All industries together have 33,513 employer locations, or 41.4 per 1,000 people.
San Francisco County is spread out, with 808,988 residents and San Francisco as its largest place. People ask about the nearest town or about what is nearby, so GEO has to describe the service area and not just one place name.
The field an answer chooses from
Each row is one of the eleven recommendation categories: established locations (five or more employees) in San Francisco County, how that compares with the typical county, how the category as a whole has changed since 2017, and how many locations are large employers.
Each bar shows a category's established locations (five or more employees) per 10,000 residents as a multiple of the middle county we rank; the dark tick is 1.0x. Change is measured on all locations in the category, not just established ones. Source: Census County Business Patterns (2017, 2022), which says nothing about AI behavior or search volume. How we calculate this
Law offices lead the field for crowding in San Francisco County: 451 established locations, 7.7x a typical county, with the category as a whole down 6.9% since 2017. Real estate agents and brokers (97 established locations, 5.8x) and residential remodelers (158 established locations, 3.5x) follow, also denser than a typical county. Auto repair shops are the least crowded category here at 0.5x typical (35 established locations), which leaves more room for a well-documented business to be noticed.
The fastest growth is in real estate agents and brokers: locations of each size rose 29.1% since 2017, to 701, so new names keep appearing. Physicians offices contracted by 18.1% since 2017, to 588 locations. The biggest employers sit in law offices, where 177 locations have 20 or more employees.
These figures describe the competition, not AI behavior. No public data tells us how often people ask an assistant for a recommendation or how an engine picks among businesses, and we do not guess; the table shows how many established rivals share the answer space.

Closest of the six is Anne Arundel County, MD, at 67.5 on the index against 67.5 for San Francisco County. At the other extreme sits Honolulu County, HI, scoring 57.6. Honolulu County, HI has 6.5% of its advice-led locations at 20 or more employees against 8.3% in San Francisco County. A similar score means a comparable number of established competitors, not a comparable result.
Where demand is heading
Bars show new housing units approved by building permits. From the Building Permits Survey (Census Bureau): annual county data plus matching January-to-August totals. An approval is not a completed home.
Permits peaked at 2,519 units in 2021 and came in at 1,644 in 2025, roughly 35% lower. Even so, 2025 equals 20.3 units for every 10,000 residents, which is below 62% of counties. Through the first eight months of 2026, 1,048 units were approved against 1,033 in the same months of 2025 (+1.5%).
Among businesses tied to building, real estate agents and brokers (5.8x typical) and residential remodelers (3.5x typical) are the busiest in San Francisco County. Permits show where new customers are coming from; GEO does not wait for them to arrive, and content for new homeowners is easier to publish before demand peaks.
Our process
We compare your business name, phone number and address and your website details across Google, Apple Maps, Yelp and the other sources AI engines read, so everything matches.
We put schema markup on your key pages: LocalBusiness, Review and FAQ markup, so your business is described in a format machines read well.
We publish local content in a conversational tone that answers the questions people ask about your services in your service area.
Each month we check your visibility across Google AI Overviews, ChatGPT and Perplexity, then adjust the plan to the results. You see knowledge panels, citations, AI visibility, platform traffic and local rankings.
What GEO includes
Schema on your key pages
Schema markup goes onto your most important pages: Review, LocalBusiness and FAQ, so an engine can read your business details as structured facts.
Google, Apple Maps, Yelp and more
Conflicting listings are found and fixed, so your details read the same on Google, Apple Maps, Yelp and beyond.
Hyper-local and conversational
Hyper-local content answers real customer questions in plain, conversational language, focused on San Francisco County and the towns around it.
Steady, current reviews
Engines look at how many reviews you have and how customers feel about you; we help you collect and respond to them consistently.
SEO underneath
A clean technical base lets search engines and AI engines read your pages without trouble.
ChatGPT, Perplexity, AI Overviews
Monthly tests across Perplexity, ChatGPT and AI Overviews feed a report covering citations, AI visibility, knowledge panels, platform traffic and local rankings.
GEO sits next to our other work: local SEO, Google Maps optimization and, on the Gold and Platinum plans, a fully managed website. Paid campaigns on Meta (Facebook and Instagram), Google and Bing are available separately for faster leads.
Run your own numbers
Whether GEO pays off for you depends on your own figures, not a market average. Enter what a customer is worth and the plan you are weighing to see how many new customers a month cover it.
Pricing
GEO comes inside the Organic Growth plans, not as a separate purchase. Plans are billed month to month, and there is no setup fee to pay. Talk it through with our CEO.
Common questions
In short, GEO comes with Organic Growth and is not sold separately. It is part of Silver ($1,495 a month), Gold ($2,495) and Platinum ($3,495). A website, custom built and fully managed, comes with Gold and Platinum. Everything is month to month.
Not at all. Advertisers can buy labeled, sponsored ads in ChatGPT through a self-serve Ads Manager, and some Free and lower-priced plan users see them. The ads do not affect the answers, and measuring them is still maturing. GEO is the unpaid work of keeping your information accurate and easy to use.
Nobody can, including us. What we can do is the groundwork engines rely on: consistent details across Google, Apple Maps, Yelp and other listings, schema markup and local content. Engines gather and validate information over time, so there is no honest deadline. Every month we check Perplexity, ChatGPT and Google AI Overviews and send you the results.
No contract, no setup fee, cancel anytime. Plans are flat-rate and month to month, and we take only one business per category per city.
According to the index, San Francisco County is more crowded than most counties: it scores 67.5, which is 295th out of 1,822 counties of 20,000 or more people and 193rd of our 400 markets. The busiest category is law offices, at 7.7x a typical county. The score measures how many established competitors there are, and it cannot predict what an engine will say.
It means your address, name and phone number, and other details such as hours and services, read the same on Google, Apple Maps, Yelp and everywhere else an AI engine might look. That is what the audit at the start of our process checks, because conflicting details make it harder for an engine to describe you correctly.
The two work together: GEO does not replace SEO, and Organic Growth delivers both. Technical SEO is part of the GEO work itself, and the same accurate data, solid pages and reviews that help you in search give AI engines more to draw on. Our Organic Growth plans cover both.
Think of SEO as winning a place in a list of links and GEO as making your details usable to engines that answer directly. That covers Perplexity, ChatGPT and Google AI Overviews, and some people call it AEO. The two share groundwork, so Organic Growth includes both.
Eleven categories feed the index, all of them businesses people ask assistants to recommend. The most numerous in San Francisco County are law offices (451), dentists (299) and physicians offices (208), and relative to a typical county the busiest are law offices (7.7x) and real estate agents and brokers (5.8x).
